Off-the-shelf software vs custom automation: which does your business actually need?

The honest answer depends on three things — and most businesses get at least one of them wrong.

Two business owners, same turnover, same industry. One buys Salesforce for ₹8 lakhs a year and uses 10% of it. The other builds a custom CRM on top of Google Sheets and Notion for ₹40,000, and it runs their entire sales pipeline. The right answer is never 'software always' or 'custom always'. It depends on three things.

The three questions to ask

1. Is your process standard or differentiated?

If your sales process, invoicing workflow, or HR process is similar to hundreds of other businesses in your industry, use off-the-shelf software. It's been built for exactly your use case. If your process is genuinely differentiated — if the way you take an order, allocate production capacity, or calculate margins is unique to your business model — then off-the-shelf software will force you to change your process to fit the software. That's usually the wrong trade.

2. What's the total cost of configuration?

The licence cost of enterprise software is rarely the real cost. Add: implementation consultant fees, internal IT time, training costs, annual renewal, and the cost of workarounds for features that don't quite fit. We've seen businesses spend ₹15 lakhs 'implementing' software that costs ₹3 lakhs/year. A custom build that costs ₹4 lakhs and takes 6 weeks is often the better investment.

3. How fast does your process change?

If your business is stable and your processes don't change much year-to-year, invest in off-the-shelf with good support. If your business is evolving rapidly — new product lines, new geographies, new pricing models — custom automation built on flexible components (Zapier, n8n, custom APIs) adapts faster than a rigid ERP.

Use off-the-shelf for accounting (Tally/Zoho Books), payroll (Keka/GreytHR), and basic CRM. Build custom for your command centre dashboard, your collections automation, and any workflow that's unique to your business. The shelf products handle compliance and standard processes.
